The Secret World of Sourdough: Why Everyone Is Obsessed and How to Finally Get It Right

There is something almost magical about sourdough bread. You mix flour and water, leave it alone for a while, and somehow — through nothing more than wild yeast floating in the air around you — that simple paste comes alive. It bubbles, it grows, it develops a complexity of flavor that no commercial bread can touch. And then you bake it, and your kitchen smells like the inside of a Parisian boulangerie, and you feel, even if only for a morning, like someone who truly has their life together.

Instead, it relies on a living culture of wild yeasts and lactic acid bacteria that you cultivate yourself at home. This culture is called a starter, and it is the heart of every sourdough loaf you will ever make.

The wild yeast in your starter does the same job as commercial yeast — it produces carbon dioxide gas, which creates those beautiful bubbles and gives the bread its rise. But the lactic acid bacteria do something extra. They produce lactic acid and acetic acid as byproducts of fermentation, and those acids are what give sourdough its characteristic tang, its depth of flavor, and its famously chewy crumb. They also lower the pH of the dough, which is part of why sourdough stays fresh longer than a typical sandwich loaf.

The fermentation process also breaks down some of the phytic acid in wheat, which can interfere with the absorption of minerals like zinc and magnesium. Many people who find conventional bread hard to digest report that they tolerate sourdough much better, which is one of the reasons it has attracted such a passionate following beyond just the baking world.


Building Your Starter from Scratch

Your starter is a culture of wild microorganisms, and building one from nothing takes about five to seven days. It can feel discouraging in the early stages — sometimes nothing seems to be happening, and then suddenly your jar is overflowing and smelling aggressively of acetone. All of this is normal. You are not doing it wrong.

Here is what you need: whole wheat or rye flour (the bran contains more wild yeast and bacteria than white flour, so it jumpstarts fermentation), unbleached all-purpose flour, non-chlorinated water (tap water with chlorine can inhibit microbial growth, so either filter it or leave it out overnight), and a clean glass jar.

On day one, mix 25 grams of whole wheat flour with 25 grams of room-temperature water. Stir vigorously to incorporate air, cover loosely, and leave at room temperature. That is all. You are simply introducing flour and water to the wild yeasts and bacteria already living in your kitchen and on your hands.

From day two onward, you feed your starter once a day. Discard all but about 25 grams of what you have, then add 25 grams of flour and 25 grams of water. The discard step feels wasteful at first, but it is important — without it, the accumulation of acids would eventually make the environment too hostile for the very organisms you are trying to cultivate.

By day three or four, you should start seeing bubbles. By day five or six, your starter should be doubling in size within several hours of feeding and smelling pleasantly tangy and yeasty, like beer or yogurt. Once it reliably does this, it is ready to bake with.

The float test is a classic way to check: drop a small spoonful of starter into a glass of water. If it floats, the gases trapped inside will carry it to the surface, and your starter is active enough to leaven bread. If it sinks, give it another day.


Understanding Baker’s Percentages and Hydration

One thing that trips up new sourdough bakers is the language of recipes. You will quickly encounter terms like “70% hydration” or “baker’s percentages,” and they sound more complicated than they are.

Baker’s percentage simply means that every ingredient is expressed as a percentage of the total flour weight. The flour is always 100%, and everything else is relative to it. So if a recipe calls for 500 grams of flour and 375 grams of water, the hydration is 75% (375 divided by 500, times 100).

Why does hydration matter? It fundamentally changes the texture and behavior of your dough. A lower hydration dough, say 65 to 70%, is stiffer, easier to handle, and produces a tighter, more even crumb. Higher hydration doughs, 75 to 80% and above, are much stickier and more challenging to work with, but they tend to produce that open, irregular crumb with large bubbles that you see on Instagram and in artisan bakeries.

If you are just starting out, begin with a lower hydration recipe — around 70%. You will be able to actually shape the dough without it spreading out like a puddle, and you will build confidence in the process before you start wrestling with wetter doughs.


The Sourdough Timeline: What Actually Happens and When

One of the most common sources of confusion in sourdough baking is the timeline. Unlike making pasta or a cake, sourdough happens over many hours — sometimes over two days — and most of that time you are not actually doing anything. The dough is doing the work.

After you mix your dough and your active starter together, you enter what is called the bulk fermentation phase. This is where the wild yeast and bacteria get to work, producing gas and developing flavor. Depending on the temperature of your kitchen and the strength of your starter, bulk fermentation can take anywhere from four hours in a warm kitchen to twelve or more hours in a cool one.

During bulk fermentation, you perform a series of stretch and folds. Every thirty minutes or so, you grab one side of the dough, stretch it upward, and fold it over to the opposite side. You rotate the bowl and repeat three more times. This builds the gluten network without the vigorous kneading that bread-making usually involves, and it is one of the things that makes sourdough feel uniquely meditative. There is nothing aggressive about it. You are gently organizing the dough, and then you leave it alone again.

After bulk fermentation comes shaping. You turn the dough onto an unfloured surface — a little stickiness is your friend here, giving you traction to build surface tension — and shape it into a round or an oval. Then it goes into a floured proofing basket (called a banneton) for its final proof, which can happen either at room temperature for a few hours or in the refrigerator overnight.

The cold retard, as the overnight refrigerator proof is called, is not just a convenience — it also develops flavor. The cold slows down the yeast but not the bacteria, so the acids continue building while the rise pauses. Cold dough is also much easier to score before baking, and it holds its shape better when it hits the hot oven.


Baking: The Dutch Oven Method

The reason your homemade sourdough probably never turned out like bakery bread before you knew about Dutch ovens is simple: steam. Professional bread ovens inject steam during the first part of the bake, which keeps the surface of the loaf soft and extensible long enough for it to expand fully before the crust sets. Without that steam, the crust hardens too quickly, the loaf cannot rise to its potential, and you get a pale, dense result.

A Dutch oven solves this problem brilliantly. You preheat it in the oven at a very high temperature — usually 230 to 250 degrees Celsius, or 450 to 480 degrees Fahrenheit — for at least 45 minutes. You score the cold dough with a sharp blade (a lame, pronounced lahm, is the traditional tool, but a razor blade or very sharp knife works fine), then carefully lower it into the screaming-hot Dutch oven and put the lid on.

The moisture from the dough itself creates steam inside the enclosed pot, exactly replicating the professional oven environment. After about 20 minutes, you remove the lid and let the loaf bake uncovered until the crust is deep brown — almost darker than you think it should be. A pale crust is an underbaked crust, and an underbaked sourdough will be gummy inside no matter how perfect everything else was.


Reading Your Crumb and Learning from Every Loaf

One of the most satisfying parts of sourdough baking is learning to read your results and understand what they are telling you. When you cut open a loaf and look at the crumb — the interior structure — you can diagnose what went right and what to adjust next time.

A very dense, tight crumb with no bubbles usually indicates underfermentation. Your starter may not have been active enough, your bulk fermentation may have been cut short, or your kitchen was too cold. A gummy, wet crumb often means the dough was underproofed before baking, or that you cut into the loaf before it had finished cooling (always wait at least an hour — the interior is still setting even after it comes out of the oven).

A flat loaf that spread out horizontally rather than rising upward usually indicates overfermentation, which breaks down the gluten structure, or shaping that did not create enough surface tension. A sour but rubbery crumb often means the dough was overproofed — it exhausted its food supply before baking, and the structure collapsed slightly.

None of these failures mean the bread is inedible. Sourdough is remarkably forgiving in terms of flavor. A slightly overfermented loaf might be a little denser and more sour than intended, but toasted with butter it is still extraordinary. Part of what makes this practice so rewarding is that the learning curve produces delicious mistakes.


Beyond the Basic Loaf: Where Sourdough Can Take You

Once you have your starter established and you have baked a few basic loaves, the world of sourdough opens up in ways that might surprise you. The starter you have been nurturing can leaven almost anything that needs rising — and the flavor it brings is always welcome.

Sourdough pancakes made with discard starter are among the best pancakes you will ever eat: deeply flavorful, slightly tangy, with a tender, almost creamy texture that standard pancake batter cannot produce. Sourdough crackers made from discard are crispy, savory, and ideal for using up starter before a feeding without wasting anything. Sourdough pizza dough, slow-fermented in the refrigerator for two or three days, develops a flavor complexity that puts any store-bought version to shame.

Sourdough focaccia — high hydration, olive oil–drenched, baked in a sheet pan rather than as a free-form loaf — is an excellent project for bakers who find shaping intimidating. You simply pour it into a pan, let it fill out on its own, dimple it with your fingers, and bake it. The results are consistently spectacular.

If you bake regularly, keep your starter at room temperature and feed it once or twice a day. If you bake less often, store it in the refrigerator and feed it once a week. To use it after refrigeration, take it out the night before, give it a feeding, and let it wake up at room temperature until it is active and bubbly again.

A layer of liquid on top of your starter (called “hooch”) is just alcohol produced by the yeast — a sign that it is hungry, not ruined. Pour it off or stir it in, feed the starter, and carry on. A pink or orange tint, however, means bacterial contamination, and in that case you should start fresh.
